Businesses risk wasting their digital transformation budgets by recreating outdated processes inside modern technology, according to leading Microsoft Solutions Partner FormusPro.
The company warns that transformation projects can preserve the very problems they were designed to solve if not handled correctly. It most often happens when consultancies accept existing requirements without questioning why those processes exist.
Requirements often reflect years of workarounds created around older systems. These may include manual checks, duplicated data entry, unnecessary approval stages and reports built because teams no longer trust their data.
When these requirements move unchanged into platforms such as Microsoft Dynamics 365, Power Platform or Azure, organisations can end up paying to rebuild their existing problems.
“Modern technology cannot transform an organisation if it is simply being asked to replicate the past,” said Andy Martin, Chief Commercial Officer at FormusPro. “A requirements document may look definitive, but it often contains processes shaped by old system limitations. If nobody asks why those processes exist, they become embedded within the replacement platform.”
FormusPro says consultancies must do more than confirm whether a requested feature is technically possible. They should help organisations understand whether it is necessary, what outcome it supports and what long-term costs it could create.
This is particularly important when considering custom development. A bespoke feature may solve an immediate problem, but it can also increase maintenance costs, complicate future upgrades and restrict how easily the system can adapt.
Challenging these decisions before development begins can prevent avoidable complexity. It can also reduce the need for costly changes later, once documentation, integrations, training and testing depend on the original design
Martin continued: “Constructive challenge is not about telling a client they are wrong. It means asking what would happen if a step were simplified or removed. Sometimes a requirement is essential. Sometimes it exists because of a limitation that disappeared years ago. The most expensive time to discover that distinction is after the system has already been built.”
FormusPro uses a hybrid consultancy model that combines Microsoft platform expertise with practical operational experience. Many of its consultants have worked within the sectors they now support, helping them understand both how organisations operate and why particular processes developed.
The company believes this experience allows consultancies to challenge requirements without creating unnecessary confrontation or delay.
“A consultancy that agrees with every request may feel reassuring,” Martin concluded. “But its responsibility should extend beyond delivering what was initially requested.
“The right partner helps improve the request itself. Otherwise, businesses can invest heavily in new technology and still be left with the same bottlenecks, costs and frustrations.”
